If they can't name a client who scaled back and stayed, the relationship only works in one direction.

Real partnerships survive contraction. Vendor traps don't.

4. What Is the Total Cost of Exit, Not Just the Cost of Entry?

Everyone talks about implementation costs. Very few people model exit costs.

Before you sign, build a realistic exit scenario. You're probably not planning to leave. But the friction of leaving tells you exactly how much leverage you're handing over on day one.

Think through:

  • Data migration complexity and what it actually costs
  • Retraining internal teams on a replacement system
  • Re-integrating with your ERP, CRM, or data warehouse
  • Contract penalties for early termination
  • Time-to-productivity on whatever comes next

Every AI model has a knowledge boundary. A confidence threshold. A point at which it is, in plain language, guessing. The best systems are built to surface that uncertainty explicitly. The worst are built to sound confident regardless.

For clients in manufacturing, energy logistics, or financial services, a confident wrong answer is often worse than an honest "I don't know." A procurement recommendation built on hallucinated supplier data. A safety protocol generated from outdated regulatory language. These aren't hypothetical risks. They're operational realities that happen when AI systems get deployed without epistemic humility baked into their design.

Ask for a live demonstration, a real one where the model gets pushed outside its training data. Watch what happens. Does it hedge appropriately? Does it cite sources? Does it fail gracefully? Or does it keep generating, smooth and wrong?

How the model behaves at the edge of its knowledge is the most honest signal you'll get in any vendor evaluation.
